The Growth Diagnosis Framework

Stop guessing why growth stalled. Diagnose your real bottleneck — discovery, retention, conversion, or consistency — with evidence, then test one observation instead of fixing everything at once.

Study

What you'll learn

Read this section before your Live Exam — every lesson pairs study with a real TikTok LIVE.

Introduction

You have a certificate that says you can operate like a professional. Now a harder question shows up: growth stalled, and you do not know why.

This is where most creators reach for a stranger's advice thread — post at this hour, use this sound, buy this "boost." None of that is diagnosis. It is a guess dressed up as a tactic, and guesses do not compound.

Growth Mastery starts differently. Before you change anything, you learn to name the actual bottleneck using evidence you already have: discovery, retention, conversion, or consistency. This lesson gives you the Growth Diagnosis Framework and leaves you with a written diagnosis you can defend — not a vibe about "the algorithm."

Why This Lesson Matters

Sequence you are in:

  • Previous: your Mastery Capstone (Presence or another path) — you proved you can run a professional session on purpose
  • This lesson: The Growth Diagnosis Framework — name the real bottleneck with evidence
  • Next: Retention Science Beyond the Basics — fix the most common leak once you find it

Craft skills and growth skills are different disciplines. You can host a great session and still plateau because the leak is upstream (nobody finds you) or downstream (people watch, then never come back). Growth Mastery does not replace your Presence or Content Creation skills — it adds a diagnostic layer on top of a show that already works. Skipping diagnosis is why creators "try everything" and learn nothing.

Learning Objectives

By the end of this lesson, you will be able to:

  • Separate growth problems into four evidence-based categories: discovery, retention, conversion, consistency
  • Read your existing numbers for symptoms instead of vibes
  • Apply the Consistency veto before blaming anything else
  • Name your single biggest leak in one sentence, with evidence
  • Avoid diagnosing off one lucky or unlucky session
  • Run a LIVE that tests one diagnostic observation instead of trying to fix everything at once

Estimated Study Time

  • Study and worksheet: about 30 minutes to complete the Growth Diagnosis Worksheet
  • Evidence gathering: review your last 2–4 weeks of sessions before you start (10–15 minutes if scorecards already exist)
  • LIVE Mission: 45+ minutes testing one diagnostic observation on stream

Prerequisites

Complete your Advanced Creator Certificate, especially Reading Your LIVE Numbers (`reading-your-live-numbers`). This lesson assumes you already know the difference between decision metrics and vanity notes and that you have at least a few weekly scorecards or session notes to review.

You should already have:

  • A short history of sessions you can look back on (scorecards, notes, or platform analytics)
  • A working OS calendar so you know what was actually planned versus run
  • Willingness to write one honest sentence instead of a list of excuses

Main Lesson

Why creators misdiagnose growth

Most "my growth stalled" stories are actually attribution errors. A creator blames the algorithm when the real problem was three skipped sessions. Another blames their niche when the real problem is that new viewers leave in the first ninety seconds. Diagnosis fails when it starts from feeling instead of evidence — and feelings are loudest exactly when you are most tired, which is the worst time to trust them.

The fix is not more motivation. It is a framework that forces you to name where in the funnel the leak actually sits before you touch anything.

The four bottleneck categories

Every LIVE growth problem lives in one (sometimes two) of four places:

1. Discovery — are new people finding the room at all? Symptoms: low or flat new-viewer counts, sessions that only your existing regulars attend, a stream that never seems to reach anyone outside your current audience. 2. Retention — do the people who find you stay? Symptoms: viewers arrive, then drop within the first few minutes; average watch time is short even when new-viewer counts are fine. 3. Conversion — do the people who stay take a next action? Symptoms: solid watch time, but almost nobody follows, returns, or engages a second time. They watched a whole session and left with no reason to come back. 4. Consistency — did you actually show up enough to generate real evidence? Symptoms: a broken or irregular calendar, sessions cut short, gaps of several days you cannot explain.

These map roughly onto a funnel: Discovery brings people in, Retention holds them once they arrive, Conversion turns a held viewer into a returner. Consistency sits underneath all three as a gate — you cannot diagnose a funnel you barely ran.

The Consistency veto

Before you diagnose discovery, retention, or conversion, check Consistency first. If you only ran two of seven planned sessions last month, you do not have a growth problem yet — you have an execution problem. Fix that first, or your "diagnosis" of the other three categories will be built on too little data to trust.

This is the same discipline as the Integrity metric from Reading Your LIVE Numbers, applied one level up: a broken calendar outranks every other theory. Restore consistency, gather two to three real weeks of evidence, then diagnose.

Reading your evidence for symptoms

Pull your last two to four weeks of scorecards, session notes, or platform analytics. Look for patterns, not single sessions — one great Tuesday and one dead Thursday tell you almost nothing about your actual bottleneck.

Ask, in order:

  • Consistency check: Did I run what I planned? If not, stop here and fix that first.
  • Discovery check: Are new viewers showing up across multiple sessions, or is my room mostly the same five names every time?
  • Retention check: Once someone arrives, how long do they typically stay? Is there a consistent drop-off point?
  • Conversion check: Of the people who stayed a full session, how many followed, returned, or engaged again within a week?

Whichever category shows the clearest, most repeated symptom across your evidence window is your leak. If two categories look equally weak, pick the one closer to the front of the funnel — discovery and retention problems make conversion problems impossible to read accurately anyway.

The One-Leak Rule

Once you name the leak, resist the urge to fix all four at once. Changing your hook, your schedule, your CTA, and your topic in the same week destroys your ability to learn anything — you will not know which change did what.

Name one leak. Write one diagnostic sentence. Plan one observation to test on your next LIVE. That is the entire job of this lesson. Fixing the leak with a full redesign belongs to later lessons and to Growth Mastery's experiment work — today is about naming the target cleanly.

Capstone connection

Your completed Growth Diagnosis Worksheet becomes the opening evidence page of your 30-day growth experiment Capstone later in this path. That Capstone expects a documented starting bottleneck, not a story you invented after the fact to justify whatever you already wanted to try. Diagnose now, honestly, so future-you has real evidence to build from.

Examples

Example 1 — Discovery leak. Evidence: new-viewer count stayed under five per session for three straight weeks; regulars accounted for 90% of chat. Diagnosis: "New people are not finding the room." Next observation to test: whether a clearer title/description or different go-live timing changes new-viewer counts, not overall energy.

Example 2 — Retention leak. Evidence: new-viewer count was healthy (15–20 per session), but average watch time sat under two minutes for three weeks running. Diagnosis: "People find the room but leave almost immediately." Next observation to test: what happens in the first two minutes that might be causing the drop.

Example 3 — Consistency masquerading as a growth problem. Evidence: planned five sessions weekly, ran two, blamed "the algorithm hates my niche." Diagnosis: "I do not have enough consistent sessions to know what my real bottleneck is." Fix: restore the calendar for two weeks before diagnosing further.

Real Creator Scenarios

Scenario A — "I changed my whole format and nothing improved." Action: check whether the change targeted the actual leak. A format overhaul does nothing for a discovery problem if the room was never being found in the first place.

Scenario B — "My numbers are all over the place, I can't see a pattern." Action: widen the evidence window to four weeks and separate format types (solo sessions vs. battles) before concluding anything. A pattern needs enough repetition to be real.

Scenario C — "I already know my problem, I don't need the worksheet." Action: write the diagnosis sentence anyway. If you cannot write it in one evidence-backed sentence, you do not actually know it yet — you are guessing with confidence.

From Brad's Experience

Pro Tips

  • Check Consistency before anything else — a broken calendar outranks every other theory.
  • Use 2–4 weeks of evidence minimum; one session is a story, not a pattern.
  • Write the diagnosis as one observable sentence, not a paragraph of excuses.
  • Pick the leak closest to the front of the funnel when two categories tie.
  • Separate format types (solo vs. battle) before comparing numbers across sessions.
  • Resist changing four things because you found four small issues — name one leak.
  • File the worksheet now; your Capstone will need this starting evidence later.
  • If you cannot observe a metric, redefine it before trusting it in your diagnosis.

Common Beginner Mistakes

  • Diagnosing off one great or terrible session. Fix: use 2–4 weeks of evidence.
  • Blaming discovery when consistency was the real gap. Fix: run the Consistency check first.
  • Trying to fix all four categories in the same week. Fix: name and test one leak.
  • Writing a feeling instead of an evidence-backed sentence. Fix: cite the specific numbers or notes behind the claim.
  • Confusing a quiet room with a discovery problem when retention is actually fine. Fix: separate "nobody arrives" from "people arrive and leave."
  • Skipping the worksheet because "I already know." Fix: write it down anyway — vague certainty is not evidence.
  • Testing a fix before naming the leak. Fix: diagnosis always comes before the change.

Reality Check

Sometimes the honest diagnosis is unglamorous: "I have not been consistent enough to know yet." That is not a failed lesson — it is the most useful thing you could have learned this week, because it tells you exactly what to fix before anything else matters.

You will not always get a clean single-category answer. Some weeks two leaks will look close. That is normal. Pick the one nearer the front of the funnel, test it, and let the next diagnosis refine the picture. Growth diagnosis is a habit you repeat, not a verdict you deliver once.

Summary

The Growth Diagnosis Framework sorts every growth problem into four evidence-based categories — discovery, retention, conversion, consistency — with Consistency acting as a veto over the other three. Read 2–4 weeks of real evidence, write one diagnostic sentence, and test exactly one observation on your next LIVE. Diagnosis before tactics is the entire job of this lesson.

LIVE Mission

Mission: One-Leak Diagnosis LIVE

1. Complete the Growth Diagnosis Worksheet using 2–4 weeks of real evidence. 2. Run the Consistency check first; if it fails, note that as your leak and stop there for now. 3. Name your single biggest leak in one written sentence on the One-Leak Decision Card. 4. Run a 45+ minute TikTok LIVE that tests one diagnostic observation related to that leak (for example: watch exactly when new arrivals tend to leave, or note how many new viewers show up at all) — do not attempt to fix everything at once. 5. After the LIVE, add one line to the Bottleneck Evidence Log describing what you observed.

Success is a completed, evidence-backed diagnosis and one honest observation — not a fixed problem or a bigger peak.

Quiz

Take the interactive lesson quiz on this page (70% to pass). It checks whether you can correctly sort symptoms into the right bottleneck category — not whether you memorized the four names.

Key Takeaways

  • Growth problems sort into four categories: discovery, retention, conversion, consistency
  • Consistency is a veto — check it before diagnosing anything else
  • Diagnose from 2–4 weeks of evidence, never a single session
  • Write the diagnosis as one observable sentence, not a mood
  • Pick one leak and test one observation — do not fix everything at once
  • Two categories tying? Pick the one closer to the front of the funnel
  • The worksheet becomes opening evidence for your 30-day growth experiment Capstone
  • A quiet or "I'm not consistent yet" diagnosis is still a real, useful result

Assessment

Live Exam

45 min LIVE required

This class isn't finished until you execute on TikTok LIVE. Study + Live Exam are one unit — complete both before moving on.

Session: Diagnosis Observation LIVE

Complete a written growth diagnosis, then run a LIVE that tests one diagnostic observation — not a full rebuild.

  1. Complete the Growth Diagnosis Worksheet (primary bottleneck + evidence + one observation to test).
  2. Fill the One-Leak Decision Card so you are not fixing four lanes at once.
  3. Post a short video announcing your LIVE (time + topic).
  4. Use relevant hashtags on that post and in your LIVE title or description.
  5. Share the announcement to your story.
  6. Go live for at least 45 minutes in one continuous session (required).
  7. Talk continuously — silence loses the room; engage viewers when chat appears.
  8. Apply one technique from this lesson deliberately and note what changed.
  9. On LIVE, test only the single diagnostic observation written on the card.
  10. Within 15 minutes of ending, log what you observed on the Bottleneck Evidence Log.
  11. At this stage, treat LIVE like a job block: prioritize 1–2+ hours total daily as your capacity allows.

Pass criteria

Ship a written diagnosis plus a 45+ minute LIVE that tests one observation — behavior proof, not viewer count.

Pass the lesson quiz above, then finish the LIVE requirements.

Frequently asked questions

Practical answers for creators working through this lesson—written for real LIVEs, not theory.

How do I know why my TikTok LIVE growth stalled?
Sort the symptom into one of four evidence-based categories—discovery, retention, conversion, or consistency—using 2–4 weeks of real session evidence. A guess dressed up as a tactic is not a diagnosis; a written, evidence-backed sentence is.
What is the Consistency veto in growth diagnosis?
Before diagnosing discovery, retention, or conversion, check whether you actually ran your planned sessions. A broken calendar outranks every other theory—restore consistency first, then diagnose with real data.
How much evidence do I need before diagnosing a growth leak?
Use 2–4 weeks of scorecards, session notes, or platform analytics. One great or terrible session is a story, not a pattern, and diagnosing off a single night usually points you at the wrong leak.
Should I fix every growth problem I notice at once?
No. The One-Leak Rule says name a single leak, write one diagnostic sentence, and test one observation on your next LIVE. Changing your hook, schedule, CTA, and topic simultaneously destroys your ability to learn what actually worked.
How does this lesson connect to the Growth Capstone?
Your completed Growth Diagnosis Worksheet becomes the opening evidence page of your 30-day growth experiment Capstone later in this path—a documented starting bottleneck, not a story invented after the fact.
